Heads-Up: Watch for Data Lock-In

In January 2013, we warned that enterprise software vendors would start locking down data access to protect their revenue streams as companies moved to the cloud. That warning was about Oracle and SAP. Thirteen years later, the same playbook is running, but the stakes are astronomically higher. The new lock-in isn't just your data. It's your AI.

The 2013 Warning

Our original piece made a simple argument. As companies migrated from on-premise data centers to the cloud, their incumbent software vendors would quietly raise switching costs. "Software accumulates data, that's simply what it does," we wrote. "And that data is highly valuable because it holds insights about you and your business." We pointed out that switching costs were entirely at the mercy of your current vendor, and that it was easy for them to raise those costs under the guise of security hardening or platform updates.

We flagged specific risks: BI and analytics tools losing access to data, backup tools getting cut off, third-party integrations breaking. And we used Apple's iTunes lock-in (syncing only with iPhones) as an example of how consumer tech companies had already perfected this strategy. Our advice was straightforward: watch for vendors pushing long-term contracts and be wary of updates that make your software more closed.

Data Lock-In Was Just the Appetizer

Everything we warned about in 2013 came true, and then some. Oracle spent the mid-2010s aggressively moving customers from on-premise licenses to Oracle Cloud, making it expensive and technically painful to migrate away. Salesforce built an ecosystem so sticky that switching CRMs now typically costs large enterprises $5-10 million in migration costs. But those are yesterday's battles.

The real lock-in problem in 2026 is AI model dependency. When your enterprise builds fine-tuned models on top of OpenAI's GPT-4, your training data, prompt engineering, system integrations, and institutional knowledge all become entangled with that specific provider. Switching from OpenAI to Anthropic or Google isn't like swapping one analytics tool for another. Your fine-tuning datasets, your evaluation benchmarks, your RAG pipelines, your prompt libraries are all built for one provider's architecture and behavior patterns.

In 2013 we worried about getting your data out of Oracle. In 2026, the question is whether you can get your intelligence out of OpenAI.

Microsoft has executed this strategy brilliantly. By embedding Copilot across Office 365, Teams, Dynamics, and Azure, they've created an AI dependency that makes their old Windows lock-in look amateur. If your company builds automations on Copilot Studio, trains custom GPTs on SharePoint data, and integrates Copilot into your CRM workflows, you're not switching to Google Workspace anytime soon. Microsoft reportedly generated over $10 billion in AI-related revenue in 2025, and a significant portion of that stickiness comes from integration lock-in rather than pure product superiority.

The open source AI community has pushed back hard. Meta's Llama models, Mistral's offerings from France, and Stability AI's open image models give enterprises options to run AI on their own infrastructure. But "open weights" doesn't mean "open everything." Running your own Llama 3 instance requires GPU infrastructure, MLOps expertise, and ongoing maintenance that most enterprises don't have. So they end up on AWS Bedrock or Azure AI anyway, which loops right back to cloud vendor dependency.

Building an AI Strategy That Doesn't Trap You

This is where our 2013 advice needs updating. Back then, we said "watch for updates that make your software more closed." In 2026, the equivalent advice is: don't build your AI strategy around a single provider's proprietary API without an exit plan.

Smart enterprises are adopting what we'd call a multi-model strategy. That means abstracting your AI layer so you can swap underlying models without rewriting your entire application stack. It means owning your training data and evaluation datasets independently. And it means investing in internal AI competency rather than outsourcing all of it to a single vendor's professional services team.

The companies that build Operational AI capabilities with portability in mind won't just avoid lock-in. They'll be able to adopt better models faster as the technology improves, which in this market could mean switching advantages every six months. That agility is worth more than any single vendor relationship.
